The Botminds Delivery Method

From first conversation to steady state

One clean method for every customer. Five phases, a sign-off gate at each, and working software you can see from the earliest weeks. Thorough at every stage, with zero mystery about what happens next.

Phase 1

Discovery

Find the real value before anyone commits to anything.

We start by working directly with your team to understand the exact problem statement — the process as it runs today, where time and money leak, and who feels the pain. Then we put numbers on it: an ROI analysis that shows the real return against the investment.

Discovery is our honesty gate as much as yours. We proceed only when there is a genuine problem and the platform creates genuine value on it. When the value is marginal, we say so and part as friends.

  • Problem deep-dive — sit with your team, map the current process end to end.
  • ROI analysis — quantify today's cost and tomorrow's return, in plain figures.
  • Use-case identification — pin down the exact use case the platform will own.
  • Solution scan — check whether an existing Botminds solution already covers it.

Gate: use case identified, and an ROI case both sides believe in. Then — and only then — we move.

Phase 2

BRD & Sign-off

A lean requirements document, agreed in days — the single source of truth.

We kick off the engagement formally, then run quick, focused business-requirements gathering: the workflows, the documents, the integrations, the roles, and the measures of success. The output is a short BRD written in your language.

The sign-off matters more than the document. Once both sides sign, scope is agreed and everything downstream traces back to it — every milestone, every UAT scenario, every acceptance decision.

  • Kickoff — teams introduced, cadence set, single points of contact named.
  • Requirements workshops — short and sharp; days, never months.
  • BRD drafting — workflows, document types, integrations, success measures.
  • Joint sign-off — scope locked by both sides.

Gate: BRD signed off by both sides. This decides the path we take next.

Phase 3 · Two paths

Configure or Customize — always Integrate

One question decides the path: does the solution already exist?

After BRD sign-off, delivery takes exactly one of two shapes. Both end in the same place: a working solution, connected to your systems, ready for your users to test.

Path A · Solution exists

Configure + Integrate

Your use case is covered by a solution we already ship. We demo it live, then tailor it to your world — your documents, your workflows, your roles — and connect it to your systems. Fast, predictable, in production-quality shape from day one.

  • Live demo of the existing solution first
  • Configuration to your documents, workflows & roles
  • Integration with your systems and data
  • Typically weeks, with a demo checkpoint each week

Path B · Solution is new or deeply custom

Customize + Integrate

Your use case needs building or significant customization. We build it in demoable, iterative milestones — you see working software at every step, and your feedback folds straight into the next milestone. Progress is something you watch, never something you take on faith.

  • Milestone plan derived from the BRD
  • A working demo at every milestone
  • Feedback folded into the next iteration
  • Integration with your systems and data throughout

Both paths converge at the same door: User Acceptance Testing.

Gate: solution demoed end to end on your real scenarios, and jointly declared ready for UAT.

Phase 4

UAT & Training

Your users prove the system on real work — and learn it while they do.

User acceptance testing means your actual users run real business scenarios end to end — real documents, real volumes, realistic conditions. UAT scenarios come straight from the BRD, so acceptance is measured against exactly what was agreed.

Training runs alongside, on purpose: the same sessions where users test the system are the sessions where they master it. By the time UAT passes, your team already knows the product — go-live becomes a formality instead of a leap.

  • UAT scenarios from the BRD — agreed up front, executed by your users.
  • Real data, real conditions — actual documents at actual volumes.
  • Role-based training — every user confident in their part of the workflow.
  • Issue triage — anything found is fixed and re-tested inside the phase.

Gate: UAT sign-off — your go/no-go for production. You decide when it goes live.

Go-Live

The solution moves to production and real work starts flowing through it. Go-live is a moment, and it starts the clock on the phase that protects it.

Phase 5

Hypercare

Elevated, high-touch support from the moment you go live — until you run it independently.

The first weeks after go-live are when real usage meets the system at full scale. Hypercare puts the team that built your solution on elevated duty: priority response, daily proactive monitoring, standing check-ins, and hands-on help for your users.

Hypercare exits on evidence. When issues have settled to a normal trickle, every workflow is in live daily use, and your team operates without us on the call — we close it with a joint sign-off and transition to standard support.

  • Priority response — hypercare issues jump the queue, criticals get all hands.
  • Proactive monitoring — we watch jobs, queues and accuracy daily.
  • Standing check-ins — short regular calls; issue log reviewed together.
  • Fixes & fine-tuning — bugs, configuration tweaks and polish, inside the window.

Gate: exit criteria met and jointly signed off. From here, standard support under the regular agreement — and a customer who runs their solution with complete confidence.
